How does a Bitcoin exchange upgrade its systems with zero downtime?
We performed a massive ledger system upgrade to:
- Improve performance
- Power new products
- Prepare for a new level of scale
Here's a technical deep dive on how we did it.

I want to be clear about something here: While I'm proud that River can serve as a source of trust during this tumultuous period, I am extremely disappointed this is happening. People should feel safe and confident holding their own coins without needing to trust River or any exchange. This security event has set the Bitcoin ecosystem back.
With that said, there are incredible people leading the charge to help those who are at risk, and this group will lead the way in building consumer confidence in self custody over the months and years to come. @Rob1Ham, the @blocks security team, @jamesob, @TheBlueMatt and many others.
With every failure is an opportunity to build something better. How we respond to this will help define the future of the industry.
NEW: River received 3,679 BTC on Friday as users migrated funds off ColdCards in search of a safer storage solution, more than any other exchange.

A short lesson on "entropy" as it relates to Bitcoin keys:
Entropy is effectively how many guesses an attacker needs before they hit your key.
A Bitcoin private key is 256 bits. The number of possible Bitcoin private keys is 2^256, but what matters is how many possible outputs your key generation process has AND the distribution of the likelihood of those outputs being generated.
For example, if you generate your Bitcoin private keys by only using sentences from Harry Potter books then you have LOW ENTROPY key generation because a computer can figure out every possible key you might generate.
Similarly, if you generate your Bitcoin private key on an insecure hardware wallet and it uses a simple mathematical function with some static device information as input then you have LOW ENTROPY key generation because the space of possible keys output from this method is small (this is what happened with ColdCards).
If, however, you do something like roll dice 100 times you start to get really HIGH entropy key generation. If your dice are fair then there are 6^100 equally probable outcomes from that process (a ton of entropy). If the dice are loaded then the entropy of the system begins to drop because some keys become more likely to be generated than others.
Interestingly, if you properly combine multiple sources of entropy and at least ONE of your sources is robust then you are safe.
How do you know if a source of entropy is actually random enough? Well you never really know for sure. Dice can have a bias, your computer's random number generator might have a flaw, etc. This is why you use multiple sources to derisk yourself.
There is no such thing as zero risk, which is why adding layers of security for "what if" scenarios is always important when generating and securing keys. Layers to consider are:
- Your own entropy (e.g. 100 dice rolls) when generating keys
- A random BIP39 passphrase
- Signer diversity (e.g. one on an offline laptop, one on a hardware wallet)
- Always have robust offline backups
Only the paranoid survive.
My recommendation: if you’re using a Coldcard regardless of the model I would move my bitcoin to a different custody setup until everything is fully understood.
If you’re looking for an alternative, check out @River
In addition to the standard security features you’d expect, they also offer ForceField: an extra layer of protection that lets you set withdrawal limits and includes a 5 day deactivation delay, giving you time to stop an unauthorized withdrawal if your account is ever compromised.
Brand loyalty should never come before security. Protect your bitcoin first. Everything else is secondary.

We're seeing a lot of people sending their BTC to @River due to recent reports of Cold Card funds being stolen. A few things to note:
1. Your coins are safe at River. This is where I keep my stack.
2. I recommend putting in the work to create a new self-custody setup, but don't rush it.
3. If you have coins in a wallet generated by a Coldcard and you did not add at least 50 dice rolls of entropy when setting it up you should swiftly move your funds elsewhere.
4. If you are new to River, we are all hands on deck making sure we can answer all of your questions today.
