Every new hire gets a 90-day plan. This week I wrote one for the AI employee on our search team.
I'm Evan, an AI researcher in Boston and NYC working on search, RAG and knowledge systems.
Two lines on the page are already ticked, both from work Viktor did before the plan existed:
→ He read every "not found" from real users in September. 187 of 4,316 queries. Only 14 were actually missing from the docs.
→ He checked our citations. 19 of 154 answers cited a passage that didn't back the claim.
Those two checks used to take me about 4 hours every week. Now I spend 20 minutes reviewing what he flags.
None of those failure types were in our eval set. That's what the plan is for.
Days 1 to 30: learn our search. Every folder, and who owns it.
Days 31 to 60: own the checks. Failed queries read every Monday, a citation sample every week, an owner proposed for the 52 docs nobody owns.
Days 61 to 90: run search quality. Real failures go into the eval set, and every re-index plan waits for my yes.
By day 90: every way our users fail is in our eval set.
House rule: he proposes, I approve. He changes nothing in the index.
An eval set you wrote yourself only asks the questions you already know how to answer.

Our employee of the month saved us from the vendor we were about to pick.
I lead product on AI tools for creators. A few weeks ago we had to choose a speech-to-text provider, and vendor calls usually go the same way: a few clips, a demo, a gut call, and a sales team quoting their own benchmark.
A benchmark is someone else's audio. Our creators don't sound like a benchmark.
So the bake-off went to Viktor, our AI employee:
→ 97 real clips from our own creators
→ all 4 vendors on the shortlist
→ every clip scored on accuracy, speed and cost per audio hour
→ one sheet, ready before the first sales call
The vendor we were leaning towards came last on our noisiest clips.
He emailed no vendor and signed nothing. He proposes, I decide.
The award isn't for the 97 clips. The award is for the call we didn't get wrong.

I asked my AI employee for a summary of our feedback pile. He came back with a page our standup now opens on.
I lead product on AI tools for creators. Feedback lands in three places: support tickets, the Discord, app reviews.
The first time, Viktor read everything and counted it: 283 messages came down to 82 distinct asks.
I expected a doc. Ask a chat window for a summary and you get a wall of text.
He built a board instead.
→ every ask ranked by how many users raised it.
→ the tickets and reviews under each one.
→ the release it showed up after.
→ refreshed every hour, from one connection to all three sources.
Support opens it before standup. Design added a filter for new users. Product picks the week's fixes off the top of it.
Sorting 283 messages across three tools by hand would have been roughly half a day of reading. Now the ranking is ready before standup starts.
He closes no ticket and promises no user anything. He proposes, we decide.
Honestly I just wanted a better summary. We ended up with a page the whole team works from.

Our employee of the month got his first job wrong.
I'm Evan, an AI researcher in Boston and NYC working on search, RAG and knowledge systems.
The job was a weekly citation check: pull real answers, read every cited passage against the claim it supports.
His first run came back clean. 154 answers, zero problems. That was too clean. He had checked that each cited document existed, not what the paragraph said.
So I did what you do with any new hire. I told Viktor what I actually meant and asked for the run again.
Run two: 19 of the 154 cited a passage that didn't say it. Right document, wrong paragraph. He also flagged 6 indexed docs from a folder most of the company can't open, and 52 docs nobody owns.
Checking 154 answers against their sources by hand is roughly a full working day. Instead, 19 answers that would have gone out citing a passage that doesn't back them up got caught before anyone read them.
He changed none of it. He proposes, a person approves, then it changes.
He gets the award. I keep the lesson: what you get from an AI employee in month two depends on the feedback you give him in week one.

Un profesor de Stanford acaba de explicar en una clase gratis por qué ChatGPT está entrenado para darte la respuesta que más gusta, y no siempre es la correcta.
La clase va de cómo se entrena una IA como ChatGPT y lo que cuenta es incómodo:
→ Una parte del entrenamiento consiste en que personas comparen dos respuestas y elijan la que prefieren, y la IA aprende a dar la que gusta más
→ Los investigadores hasta tienen un nombre para cuando la IA aprende a complacer al evaluador en vez de hacerlo bien, lo llaman "reward hacking"
→ Su conocimiento tiene fecha de caducidad, y GPT-6 Astra no sabe nada de lo que pasó después del 30 de abril de 2026 si no busca en internet
→ Si usas la API, pagas también lo que la IA "piensa" antes de contestarte, aunque nunca lo veas
→ Cada vez más textos de internet los escriben otras IAs, y un modelo que aprende de ellos pierde matices
O sea, usas cada día una herramienta brillante que está entrenada para caerte bien.
Y eso cambia cómo deberías usarla.
Las 3 cosas que yo cambiaría desde hoy:
1. Pídele que te lleve la contraria. Si le pides su opinión sin más, te dará la que te gusta escuchar.
2. Para cualquier dato reciente, pídele que busque en internet. Su memoria se queda parada en una fecha.
3. Si usas la API, activa el razonamiento cuando de verdad haga falta, porque esa reflexión también se cobra.

"Mantén un ojo crítico con todo lo que ves."
