RAG evals should not start at answer quality.
Start with the retrieval contract:
- allowed sources
- freshness window
- chunk provenance
- metadata
- conflict resolution
- citation replay
- permission scope
If retrieval is ambiguous, the model is debugging your data policy.
For coding agents, “tests pass” is not enough.
I also want to know:
- files changed/deleted
- migrations generated
- dependency graph touched
- secrets exposed
- uncommitted state
- rollback path
- assumptions inferred
The diff is output. Repo state is the risk surface.
A production agent is not a chat loop with tools.
It is a transaction coordinator around uncertain outputs:
- plan
- permission check
- execution
- commit log
- compensating action
- escalation path
- eval
The model is inside that loop, not the loop.
Agent observability starts after the model call.
For each tool action, I want:
- model + prompt hash
- resolved permissions
- I/O digests
- idempotency key
- committed side effects
- compensating action
- human override
Without this, autonomy is un-debuggable automation.
