Stop watching flows. Start watching stocks. Attention is a flow — it spikes and vanishes. Trust is a stock — it compounds quietly or drains slowly, and it's the only number that was ever really yours. Build the stock.
Events are the 5% you can see. Beneath them: patterns. Beneath patterns: structures. Beneath structures: the mental models that built everything above. React to events and you'll be busy forever. Redesign at the bottom and you only have to move once.
The top of the ladder: the paradigm — the shared idea the whole system stands on. You don't argue people out of a paradigm. You build from the better one, in public, and let the results pile up until the old frame can't hold them. That's the whole strategy.
Near the top: the goal. A system optimizes what it's actually aimed at — never what its mission statement says. Growth-aimed systems grow. Extraction-aimed systems extract. Say the real goal out loud in the room. Half the people already knew. Nobody had said it.
Higher up the ladder: the rules. Who decides? What gets rewarded, what gets punished? Change the rules and the behavior follows on its own. And watch who fights hardest against a rule change — they're showing you exactly where the power pools.
The rung almost nobody uses: information flows. A system behaves by what it can SEE, not what it's told. Put the right signal in front of the person who can act, and behavior changes without a single speech. Cheapest lever on the ladder. Most skipped.
Rung 12 — parameters. Numbers, budgets, thermostats. Everyone's favorite lever because it's visible and safe. Meadows called it rearranging deck chairs on the Titanic. If your fix is a number, you haven't found the system yet.
