Do not ask whether an AI agent feels trustworthy.
Ask what it can do, which policy limits it, when a human must take over and whether every action is reviewable.

“80% automated” is hard to interpret.
80% of steps, cases, handling time or spend?
I'd rather see minutes of human work per completed case, alongside error and reopen rates.

A courier dispute is not money recovered.
Keep the freight-audit case open through acceptance, credit note or remittance, and ledger reconciliation. “Ticket raised” is an intermediate state.

1/3 A small returns workflow spec:
Receipt + quality check + refund history
→ policy check
→ proposed action
→ authorised execution
→ payment confirmation
Keep the proposed action and confirmed payment as separate states.

A retry test worth running:
1. Send the same event twice.
2. Send two different event IDs for the same business action.
Inspect the records and side effects after each test. Recognising a repeated event doesn't cover every way an action can repeat.

The cheapest WISMO ticket is the one the customer never raises.
Use shipment events to warn before the promise breaks, explain the next action and say when the next update will come.

We have started Proxima Ops Notes: one short ecommerce/logistics operating note each day—NDR, WISMO, COD, courier performance, freight audit and action verification.

The festive sale ending does not end the ops peak. Returns arrive next.
Check four dials before the wave: QC throughput, refund TAT, reverse-pickup capacity and invoice reconciliation.

My first question about an AI workflow: which steps actually need a model?
Rate calculation: code.
Messy email: perhaps a model.
Policy exception: perhaps a person.
The interesting work is choosing the boundaries.

“Missing” is not one state.
A value may be not provided, not applicable, delayed or lost during mapping.
Those conditions need different actions. Treating every blank as the same fact creates confident decisions from incomplete evidence.

1/3 A carrier feed, order system, CRM and support tool can all describe the same shipment differently.
Reconciliation starts by asking which system owns each fact—not which record arrived last.

Event time and processing time are different facts.
A carrier update can happen at 09:10 and reach your workflow at 11:40.
Use the first for the business timeline and the second for source-health monitoring. One timestamp cannot answer both questions.

1/3 Operational automation usually begins with an event, not a chat: a missed scan, a mismatched invoice or a missing document.
First connect that event to the right case and the facts needed for a decision.

A recommendation is not an action. An accepted API request is not an outcome.
Track four states: proposed, approved, attempted and confirmed.
If the expected result never arrives, the workflow is still open.

Review one queue next week.
Bring a few clean cases, a few awkward ones and a few still waiting. Map what actually happened, not what the SOP says should happen.
The difference is where the useful work starts.
